Hi! I’m Amy Fortney.

After nearly 20 years leading operations, I opened The Extra Executive in 2018 to support fast-scaling coaching businesses.

What I kept seeing was a mismatch: coaches installing a trendy operating system better suited for eight-figure companies with brick-and-mortar offices, a full-time C-suite, and well-resourced administrative teams — not a natural fit for founder-led businesses that are remote and powered by a few part-time contract operators.

The bottleneck:

I partnered with an established, seven-figure coaching brand led by a highly capable female CEO. Demand was strong and the business had momentum — but growth had quietly outpaced the operating model.

Overhead was high, the size of the team was unbalanced, and execution was fragmented across Operators. The business was powered by capable contractors, yet the leadership dynamic had subtly inverted: in an effort to support the team and preserve cohesion, the CEO was sometimes accommodating individual preferences rather than making decisions purely in service of the business.

No one was acting in bad faith. The tension came from a structure that required the CEO to absorb tradeoffs the operating model should have resolved — pulling her into follow-up, decision smoothing, and retrospective management.

What we did:
As her Operations Strategist and fractional COO, I began by assessing the current state across people, systems, and delivery. We streamlined the team structure by clarifying ownership, tightening handoffs, and aligning roles to outcomes — without adding unnecessary headcount. From there, we evaluated spending and operational load to eliminate low-leverage cost centers and simplify workflows. 

With a healthier operational foundation in place, we tackled major growth initiatives: launching two new products, reimagining high-ticket offers for clearer scalability, and designing and launching a dedicated product app to modernize delivery and boost engagement. In parallel, we rebuilt the community experience to deepen trust and connection during a market-wide “trust recession,” creating a high-engagement environment that consistently converts into premium programs without hard-sell pressure.

The outcome:
In the first year, overhead dropped by 30% while delivery quality and momentum were preserved. The business became leaner, calmer, and more profitable — and fully positioned to expand with confidence. Instead of scale feeling heavier, it began to feel inevitable.
